This ANZ financial advisory and accounting firm operates at scale, with a broad range of service offerings spanning wealth, tax, audit and business advisory. With large sales and advisory teams working across multiple business units, the firm needed a CRM that could support genuine commercial complexity while staying intuitive for everyday use.

The opportunity reached well beyond a platform migration: it was a chance to reset how sales and marketing teams operate and collaborate, and to give leadership a single, trusted view of pipeline, delivery and performance.

## The problem A CRM that reflected complexity but hindered adoption

As a large, service-led financial advisory organisation operating across multiple business units, our client required a CRM environment that could accurately reflect the complexity of its engagements while remaining usable for day-to-day teams. Their existing Salesforce setup delivered technical depth but no longer supported operational clarity, adoption, or scalable reporting.

###### Problem 1:

A complex Salesforce environment limiting usability and visibility. Over time, the Salesforce instance had become highly customised and difficult to navigate. While technically capable, it hindered adoption and made it challenging for advisory and audit teams to maintain consistent data entry, forecasting accuracy, and cross-team visibility. The system reflected structural complexity but did not translate that complexity into operational efficiency.

###### Problem 2:

Service complexity not aligned to CRM architecture. Our client's commercial model spans multiple service lines, families, and bundled offerings within a single client engagement. Representing this layered structure inside a traditional deal pipeline proved insufficient. Without a structured way to manage services, SKUs, and associated revenue milestones, forecasting, automation, and reporting lacked the precision required for enterprise-level financial governance.

## The solution Re-architecting CRM to reflect a service-led financial enterprise

Our client did not require a simple migration. They required a deliberate re-architecture of how CRM supported sales, service delivery, revenue tracking, and governance across multiple business units. HubSpot Enterprise was selected as the platform foundation, not as a lightweight replacement, but as a scalable system capable of supporting advanced data structures, automation, and enterprise reporting when designed correctly.

We partnered with our client to design a CRM architecture aligned to their true commercial model. This meant structuring the platform around services, operationalising revenue through automation, enabling cross-business visibility, and ensuring data integrity remained aligned with their broader data ecosystem. The strategic plan below outlines how this transformation was delivered within a defined 120-day window while prioritising usability, governance, and long-term scalability.

2. This ensured HubSpot delivered credible value quickly, built internal confidence, and created momentum for broader transformation.

The process

1. Findex operates as a service-led organisation, with engagements spanning multiple service lines, families, and advisory disciplines.
2. Instead of compressing this complexity into a deal-only model, we designed a scalable service hierarchy aligned to their real commercial structure.
3. Through a custom UI Extension, services and SKUs were organised in a structured catalogue that reflected how work is actually sold and delivered.
4. This ensured forecasting, reporting, and automation were based on true service activity rather than simplified proxies.

The process

1. To bridge the gap between sales and delivery, we used the Ticket object to automate service execution. Each selected service triggers predefined tickets, tasks, and activities, capturing forecast signed, billed, completed, and paid dates alongside revenue amounts.
2. This standardised execution across business units while enabling accurate reporting on forecast versus actual performance.

1. Given our client's multi-unit structure, the plan balanced autonomy with consistency. Clear ownership models, permission frameworks, and reporting conventions were implemented to allow teams to operate independently without fragmenting data.
2. Leadership retained cross-business visibility while reducing internal friction.

The Implementation

 

We began with structured discovery workshops across sales, marketing, operations, and technical stakeholders to document end-to-end processes, service hierarchies, data dependencies, and reporting requirements. The focus was on understanding how advisory and audit work is actually sold and delivered, rather than replicating legacy system configurations. This resulted in detailed process maps, defined data models, and solution design documentation that acted as a single source of truth throughout delivery.

In complex professional services environments, this alignment phase is non-negotiable. By agreeing upfront on workflow stages, ownership models, service structures, and reporting outputs, we minimised rework, reduced scope drift, and ensured HubSpot was configured to support real-world operations from day one.

**Custom service catalogue via UI extensions**  
To reflect our client's multi-layered service model, we developed a structured Service Catalogue using HubSpot UI Extensions. This provided a hierarchical service selection interface aligned to internal service lines and families, embedding service IDs and structured relationships directly into HubSpot. Rather than forcing complexity into standard product fields, the custom interface ensured services were selected consistently, reported accurately, and aligned with their commercial taxonomy.

**Ticket-driven revenue and delivery automation**  
We then operationalised service delivery using the Ticket object. When a service is selected, predefined tickets, tasks, and activities are automatically created, standardising execution across advisory and audit teams. These tickets capture forecast signed, completed, billed, and paid dates, alongside associated revenue amounts. Reporting dashboards were structured to compare forecast versus actual revenue performance, giving leadership visibility into both pipeline timing and delivery milestones.

**Future-proofing and scalability**  
The architecture was intentionally designed for growth. New services and SKUs can be added into the hierarchy without redevelopment, with reporting fields standardised across service types to maintain consistency. Workflows were built to support additional automation layers as our client's business expands, ensuring the platform can evolve without structural rework.

This implementation approach ensured HubSpot was not only configured correctly, but engineered as a scalable revenue operations foundation aligned to how they operate in practice.

**Training and enablement**

User acceptance was treated as a core success metric, not an afterthought. A structured train-the-trainer model was implemented to build internal capability and ownership across teams. Key users were trained deeply on both how HubSpot works and why specific processes were designed the way they were.

Training sessions were supported with recorded walkthroughs, written documentation, and tailored HubSpot Academy pathways. This approach ensured new users could ramp up quickly, reduced reliance on external support, and helped embed HubSpot into day-to-day operations rather than positioning it as a standalone system.

Importantly, training was timed to align with real usage. Teams were onboarded close to go-live, with scenarios and examples drawn directly from their roles, increasing confidence and early adoption.

 

#### Impact and results Enterprise-grade visibility, governance, and revenue precision at scale

The transformation positioned HubSpot as a true enterprise revenue operations platform for our client, purpose-built to support its multi-unit, service-led financial model. Through a custom Service Catalogue built with HubSpot UI Extensions and ticket-driven automation, layered service hierarchies are now captured consistently at the deal level and operationalised automatically across advisory and audit teams.

Each selected service triggers predefined tickets, tasks, and revenue milestones, creating a structured link between pipeline activity and delivery execution. Forecast signed, billed, completed, and paid dates are recorded against defined service configurations, enabling leadership to compare forecast versus actual performance with precision. This has significantly strengthened financial governance, reduced variability in reporting, and provided real-time visibility across multiple business units.

Marketing operations now sit within a unified, governed HubSpot environment. Multi-brand segmentation, modular assets, and structured reporting frameworks allow teams to execute campaigns at scale while maintaining consistency and compliance.

Importantly, the architecture was engineered for longevity. New services and SKUs can be added without structural rework, and automation layers can expand alongside business growth. By choosing a full architectural reset over incremental fixes, our client demonstrated operational maturity and a commitment to building a scalable, technically robust CRM foundation aligned to the complexity of modern financial services.
